Do we need team coaching or individual coaching for our leadership team?

Team Coaching · By PasedaLeader · 3 min read

The short answer

Individual coaching helps each leader understand their own responses and impact. Team coaching works with the team's collective behaviour, relationships and responsibilities. A leadership team may need both, because capable individuals can still struggle to work together. The choice should follow an understanding of what is happening within the team and the organisation around it.

Do we need team coaching or individual coaching for our leadership team?

It is possible for every member of a leadership team to be capable, experienced and committed, while the group continues to have the same unproductive meeting every month. Decisions drift, disagreements move into private conversations and people leave with a slightly different understanding of what was agreed.

Sending everyone for individual coaching may help, but we also need to look at what happens when those people come together and why the team keeps reproducing the same experience.

Understanding the individual contribution

Each member brings their own beliefs, expectations and protective responses into the room. Someone may become very certain of their position when they feel challenged, while another agrees too quickly and raises their objections afterwards. A third person may keep taking responsibility because they cannot bear to see something left unresolved.

Individual coaching gives people space to explore those responses privately and understand how they affect colleagues. We work with how someone operates at their best and under pressure, including the patterns they may find harder to see while they are caught in them.

That awareness can make collective work more productive, particularly when team members begin recognising their own contribution rather than explaining the whole difficulty through somebody else's behaviour.

What the team does together

The team also develops shared habits. It may repeatedly defer a decision to its most senior member, allow one department's priorities to dominate or avoid examining a disagreement that everyone knows is affecting the work.

Team coaching can bring attention to those habits through the team's actual conversations and responsibilities. What happens in a real meeting can give the coach and team useful material that would be difficult to capture through a questionnaire alone.

For example, a group may describe itself as open to challenge, while a live discussion shows people withdrawing as soon as a senior colleague becomes frustrated. Working with that moment gives the team a chance to understand what is happening and try a different way of handling the conversation.

Bringing individual and team work together

At PasedaLeader, individual sessions can help people understand themselves more fully before the team explores how its members work together. The purpose is to give people greater awareness to bring into the collective work.

Private coaching content remains subject to the individual agreements. There should be clarity about what can be brought into a team conversation, and participants should not discover that personal disclosures have been passed to colleagues without their agreement.

We shape the relationship between individual and team work around the brief. There is no benefit in adding sessions simply because a package allows for them.

The team operates within a wider organisation

If members are rewarded for protecting departmental results, it may be difficult for them to take collective responsibility for the organisation. Unclear decision-making authority or conflicting expectations can also sustain the patterns you are trying to change.

Those conditions need to be explored with the sponsor alongside the team, so the development is connected with the reality of its work.

A useful first step is to describe what happens in the team when it needs to make a difficult decision. We can then discuss how individual coaching, team coaching and organisational support might contribute to improving that experience.
